Case Study
Company X had a stage gate process that was elaborate and tasks kept on being added to each section of a stage gate system they had and ultimately blurred the lines as to where each stage was defined and for what type of project.
We took the existing stage gate and looked at a project and started to define it further. We defined its complexity to give the stage gate a 2 stage 3 stage or 5 stage process. We then looked at what standards it needed to adhere to and what was its overall governing part for using ISO9001.
In this case the project needed to follow the Machinery Directive Annex 7 in order to implement ISO9001. We gave sections of the projects eg feasibility, certain tasks to ensure thorough completion to enable moving onto the development gate. then repeated this for the development stage to enable qualification gate. Each stage having their own financial to accompany the process viability with Net present value (NPV) and Internal Rate of Return (IRR). This helped us project the next stage and understand where costs went in the stage before and as a whole so the project could continue or shut down or renegotiate.
With all tasks set up for each stage gate we took what was costing Company X 12 months to complete a project down to 3 months to complete all types of that equivalent project, maximizing project process efficiency by 75%. Company X still follows this process to this day.
